Nice Job!
I used this motor assembly in my sumo robot "robodozer" and though about
doing something very similar, although I never did it. I also considered
gluing a small magnet to one of the higher speed gears and using a hall
effect sensor as an encoder. No circuit board required.

After several inquires I have put together a web page to share my
encoder solution for the Tamiya Twin-Motor Gearbox. The sensor
implementation came together after reading David Anderson's "Home- Brew
Shaft Encoders..." article in the the SRS Encoder Newsletter.
